Three shutdowns ago, I'd have raised a seed round to build Gravity. After three shutdowns, the framework I came back to is bootstrap. Not because raising is wrong,it's the right move for plenty of founders,but because bootstrap is the cleanest enforcement mechanism for the unit-economics check I missed in Vibe AI. This is the playbook for the version of bet four that's actually getting shipped.
The numbers that frame this: 40% of AI startups launched in 2024 had shut down by early 2026 (TechStartups, December 2025). Most of them had funding. Funding does not make the unit-economics check go away; it just lets you run a losing equation for longer. Bootstrap forces the equation to balance from day one.
Why bootstrap, not raise
The honest answer: I did not earn the right to raise. Three shutdowns is data. The kind of capital that wants in on a fourth bet is also the kind of capital that subsidises bad unit economics, and the missing check on bet three (Vibe AI) was unit economics. Bootstrapping is the version of bet four where the missing check has nowhere to hide.
The structural answer: the AI infrastructure stack in 2026 is bootstrap-friendly in a way it was not in 2022. Foundation-model APIs are usage-priced, not commit-priced. Cloud Workers are pay-per-request. Vector databases have free tiers that cover the first thousand users. The cost curve is variable, not fixed. That means you can run a real product on a four-figure monthly budget while you find pricing that covers it.
The contextual answer: India, specifically Bangalore, is the right place to bootstrap a global product. Talent is dense, cost-of-living is low, time zones cover Asia in working hours and the West Coast in late evening. The infrastructure is global; the team is local; the costs are bootstrap-tolerant. That is not the tradeoff in San Francisco.
The weekly cadence
One capability per week, shipped end-to-end. The capability is the unit of work,not a feature, not a story, not a sprint. A capability is a thing the agent can now do that a user can verify by running it.
Monday: design and scope. Pick the smallest version of the capability that can be tested by a real user. Tuesday-Thursday: build. Friday: test against the 80-test methodology (the same one detailed in how we test AI agents). Saturday: ship to existing users; capture telemetry. Sunday: write the weekly retrospective and check unit economics for the new capability.
The discipline is "one in flight at a time". A second capability does not start until the first one passes the unit-economics check. This is brutal in week one,the temptation to start three things at once is constant,but it is the only way one founder ships a working product without rebuilding the same thing twice. Concurrent work is a team behaviour, not a one-founder behaviour.
The decisions that matter
In a bootstrapped startup, the founder spends more time deciding than building. Three decisions dominate the first six months.
Decision 1,capability ordering. Which agent capability ships first determines who tries the product. If the first capability is "inbox triage", you get knowledge workers; if it's "competitor tracking", you get marketers; if it's "KPI reports", you get founders. The first user shapes the product more than the founder does. Pick the first capability such that the first user is the user you want to keep building for.
Decision 2,pricing model. Capability-based versus per-task. Per-task pricing subsidises heavy users at light users' expense; capability-based pricing matches cost to outcome. Vibe AI's flat-subscription model was the wrong choice for compute-heavy conversations. Gravity's capability-based model is the lesson applied,pricing matches cost-of-inference per agent, not flat across all behaviours.
Decision 3,what to refuse. Bootstrap means refusing more requests than you accept. Every "can it do X?" that does not match the next capability on the roadmap is a decision to defer. Founders who say yes to everything end up rebuilding the wrong thing. The founder's no is more valuable than the founder's yes.
Founder-led distribution
The founder is the distribution channel. Not a hire, not a growth team, not paid acquisition,the founder, in public, with the product, in the channels the audience already lives in.
The split that has worked in early Gravity weeks: X for the AI-builder audience, LinkedIn for the operator audience, Reddit and IndieHackers for the bootstrap audience, HN for the technical audience. One post per channel per week is the floor; two per channel is sustainable for a single founder. More than that compromises shipping cadence.
The kill thresholds
Bootstrap means the kill thresholds are explicit and on calendar. For Gravity:
- Cost-per-active-agent threshold. Checked monthly. If average per-active-agent cost exceeds the price for two consecutive months, capability-based pricing gets repriced or the capability gets retired. This is the Vibe AI lesson; Gravity has it as a hard rule.
- Capability ship threshold. Checked weekly. If a capability is not shippable within three weeks of starting, it gets killed. Three-week scope creep is a sign the capability was scoped wrong, not that it needs more time.
- Distribution threshold. Checked monthly. If founder-led distribution does not produce 50 waitlist signups per week by month three, the channel mix changes (not the cadence). Channel switching is cheap; cadence drift is expensive.
The discipline of writing the thresholds down is half the value. The other half is checking them on calendar, not on intuition. Founders who check thresholds when they "feel concerned" check them too late.
Mistakes to avoid
Three mistakes that bootstrap founders, including past me, make repeatedly.
Mistake 1,confusing engagement with viability. Vibe AI was loved in week one and money-losing across every cohort. Engagement is not a business. Cost-per-active-user is the test, not session length.
Mistake 2,taking the first cheque you can get. When bootstrap gets hard, the temptation to take any cheque is constant. Cheques from the wrong investor compromise the unit-economics discipline that bootstrap was enforcing. Better to ship slower than to take a cheque that turns the kill threshold off.
Mistake 3,hiring before the unit economics work. A new hire is a fixed-cost addition to the per-user cost denominator. Hiring before unit economics balance just makes the imbalance worse. The first hire goes in only when the per-active-user margin can absorb them.

Yes,but the constraint that determines whether you survive is not engineering, it is per-active-agent margin. Bootstrapping forces unit-economics discipline that VC capital subsidises. With VC funding you can run a money-losing operation for years; with bootstrap funding the kill threshold is built in. After three shutdowns, the framework that emerged was 10x value, scaling potential, and sustainable margins. Bootstrap is the cleanest enforcement mechanism for the third check.

The discipline of writing a public weekly post forces you to name what you did and what you postponed; the discipline of committing to a kill threshold publicly means you cannot rationalise past it.
